Do I need to have 15 or 20 pieces ready before I can start selling?

No. Stop creating more pieces just because someone told you that you need a certain number to launch. You can start selling with whatever you have. Get those pieces produced as prints, and go try to sell them. Validate the market first before creating a huge inventory. You might find out that what you’re making doesn’t sell, or that a different direction works better. Don’t waste time building inventory before you have proof people will buy.
